The Real Cost of a Cheap Motor: A Johnson Electric Buyer's TCO Checklist

If you're sourcing DC motors, servo drives, or linear actuators for your facility, you've probably been in this spot: you get three quotes, pick the cheapest, and then watch the real costs pile up. Shipping. Setup fees. Revision charges. The hassle of a vendor who can't invoice properly.

I manage purchasing for a mid-sized manufacturing support company—about 60-80 orders a year across a handful of vendors. After five years of this, I've learned that the lowest quote is almost never the cheapest option. This checklist is what I now use before I sign any PO for motion control components. It'll save you from eating costs out of your department budget.

Who This Checklist Is For

"I once ordered a batch of stepper motors based on the headline specs. The vendor's data sheet said 'rated for 1.5 A.' What it didn't say: that was with a heat sink and forced air cooling. Without that, they'd overheat at 1.0 A."

What to do: Ask for the datasheet in PDF form. Check the operating temperature range and the derating curve. If the vendor can't provide it, that's a red flag.

Step 2: Calculate the Real Lead Time (Hint: It's Never the Quoted One)

A vendor says 4-6 weeks for a John Son Electric DC motor. That's the manufacturing time. What they don't include: time for order processing, material sourcing, and shipping. Add at least 2 weeks of buffer. For custom or non-standard items, add 4 weeks.

The question everyone asks: "What's your lead time?" The question they should ask: "What's the maximum realistic lead time, and what would cause it to go over?"

Step 3: Check for Hidden Setup and Tooling Fees

The $500 quote for a stepper motor driver might become $650 after a one-time programming fee. The $1,200 linear actuator might need a $200 mounting bracket that only the vendor sells. I now ask for an itemized quote before comparing.

Example: I went back and forth between two vendors for an actuator. One was $350, the other was $400. The $350 one added a $75 "configuration fee" and $40 for a cable not included. The $400 one included everything. The more expensive quote was actually $35 cheaper.

Step 4: Test Their Invoicing and Payment Systems

This sounds like an admin problem, but it's a cost problem. A vendor who can't send a proper invoice will cost you in rejected expense reports, accounting time, and late payment fees. I learned this the hard way.

"In 2022, I found a great price on a NEMA 23 stepper motor from a new vendor. Ordered 50 units. They shipped handwritten receipts. Finance rejected the whole expense. I ate $1,200 out of my department budget. Now I verify online invoicing before placing any order."

Ask for a sample invoice. Do they support purchase order numbers? Do they accept your procurement system's format? If they say "we'll figure it out later," be cautious.

Step 5: Factor in the Cost of 'Getting It Wrong'

The most frustrating part of buying motion control components: the same issues recurring despite clear communication. You'd think written specs would prevent problems, but interpretation varies wildly.

I now calculate a 'wrong order' cost for each vendor. This includes:

  • Time to re-order and re-specify (at least 2 hours of my time, valued at $50/hour = $100)
  • Rush shipping on the replacement (typically $30-60)
  • Potential downtime cost (if the part is critical, this could be $500 or more)
  • Vendor's restocking fee (typically 15-25%)

A vendor with a 15% error rate might be cheaper on the unit price, but their TCO could be 30% higher than a more accurate vendor.

Step 6: Examine the 'Customer Service' of the After-Sale

People assume all vendors offer the same post-sale support. What they don't see: the hidden costs of poor support. Slow responses mean delayed projects. Unclear answers mean more time on my end.

I track average response time for support questions. If a vendor takes more than 24 hours to answer a basic question about a VFD (variable frequency drive) or a motor controller, I add a 10% time-cost penalty to their quote.

Step 7: Add the Shipping and Handling Realities

The $100 shipping on a quote might be listed as 'FOB origin.' That means it's $100 plus insurance, fuel surcharges, and possibly a liftgate fee if you don't have a dock. These can add 20-40% to the shipping line item.

What to do: Ask for a complete shipping estimate, including all surcharges. If the vendor uses a third-party logistics provider, ask if you can use your own account to control costs.

Common Mistakes (And How to Avoid Them)

Mistake 1: Assuming the lowest quote has the best TCO. It almost never does. The $500 quote turned into $800 after shipping, setup, and revision fees. The $650 all-inclusive quote was actually cheaper.

Mistake 2: Forgetting to check for minimum order quantities (MOQs). You want 15 DC motors, but the vendor has a MOQ of 25. Suddenly you're buying 10 units you don't need, increasing your carrying cost.

Mistake 3: Trusting verbal promises of 'good service.' Get everything in writing. I now issue a simple RFQ document that asks for all the items in this checklist. If a vendor can't answer them in writing, they probably won't deliver on them in practice.


Per FTC guidelines on advertising claims (ftc.gov), all vendor claims about performance and pricing should be substantiated. The real cost of a component isn't what's on the quote—it's what ends up on your budget report. Simple.
